Build one destination matrix
Create a single controlled sheet for every destination, contact, phone, delivery window, item, quantity, artwork version and special instruction. Keep addresses, quantities and language versions together rather than distributing them across email threads, decks and file names.
Freeze the matrix in stages: first the location list, then quantities, then personalisation, then dispatch details. Mark who owns each field and how a change is approved.
Separate the national master from local variables
Identify the pieces that stay identical nationwide and the fields that vary by city, venue, language, date or offer. Keep variables structured in data rather than manually editing dozens of near-identical artwork files.
Use visible version identifiers in production files and packing documents, but keep them outside the final design when the audience should not see them.
Calculate quantity from use and context
For each location, model opening stock, event attendance, staff use, replacement rate and a controlled contingency. One blanket overage percentage rarely makes sense across a flagship event, a small branch and a temporary sales office.
Keep central reserve inventory separate from destination quantities so it is not accidentally consumed during packing.
Design the kit around unpacking
Place items in the order the local team will need them. Separate pieces that can scratch, bend or transfer ink. Include a simple packing list and make the outside label useful without exposing confidential content.
Test the master carton with the real weight and route. Appropriate transit protection preserves the presentation quality of the pack inside.
Reconcile in three counts
Reconcile printed quantity after production, kit quantity after assembly and dispatched quantity at handover. Record damages and reserve stock rather than forcing the numbers to appear equal.
For phased launches, close each wave before opening the next. This makes missing data and address changes visible while there is still time to respond.
